Stuck pipe is any condition in which the drill string can no longer be moved freely — rotated, raised or lowered — within the wellbore. It is one of the most costly non-productive-time events in drilling, and the key to managing it is recognizing that “stuck pipe” is not one problem but three distinct mechanisms, each with its own cause, warning signs and correct response. Diagnosing the mechanism quickly and acting appropriately is what separates a short delay from a lost hole.
The three mechanisms
1. Differential sticking
Differential sticking occurs when the string lies stationary against a permeable formation and the overbalance (mud hydrostatic pressure exceeding formation pressure) presses the pipe into the filter cake. The larger the contact area and the higher the differential pressure, the stronger the grip.
Tell-tale signs:
- Sticking happens while the string is stationary (during a connection or survey).
- You retain full circulation — you can pump freely.
- You cannot rotate or move the string vertically.
2. Mechanical sticking / pack-off
Mechanical sticking happens when solids physically jam the string: cuttings beds, cavings from an unstable shale, a collapsed or sloughing hole, or cement and junk. When these pack the annulus, they wedge the string in place.
Tell-tale signs:
- Sticking often occurs while moving (tripping or drilling ahead).
- Circulation becomes restricted, with rising or spiking pump pressure — a classic pack-off.
- Frequently preceded by poor hole cleaning, high ROP, or hole instability.
3. Wellbore geometry
Geometry-related sticking comes from the shape of the hole rather than solids or pressure: keyseats (a groove worn by the pipe in a dogleg), ledges and doglegs, undergauge hole, mobile salt, and swelling formations.
Tell-tale signs:
- Sticking at a consistent depth or specific string feature (a tool joint or stabilizer hangs up).
- Often occurs pulling up into a keyseat while circulation stays free.
Fast diagnosis: read the symptoms
Under pressure, use a simple decision logic based on circulation and when it stuck:
- Free circulation + stuck while stationary + permeable zone → likely differential.
- Restricted circulation + rising pump pressure + poor hole cleaning → likely pack-off.
- Free circulation + stuck at a fixed depth while moving up → likely geometry / keyseat.
Getting this right is critical because the correct response for one mechanism can worsen another.
Prevention: cheaper than recovery
Most stuck-pipe events are preventable with disciplined practice:
- Hole cleaning — maintain adequate annular velocity, use proper mud rheology, and circulate bottoms-up before trips. Poor cleaning is the leading contributor to pack-offs.
- Minimize overbalance — run the lowest safe mud weight to reduce differential-sticking risk, and avoid leaving the string stationary against permeable zones.
- Manage doglegs — control dogleg severity and ream problem intervals to prevent keyseats.
- Keep the string moving — reciprocate and rotate during connections where practical.
- Optimize BHA design — appropriate stabilization, controlled contact area, and heavy weight drill pipe to manage stiffness and stand-off.
- Watch drilling parameters — torque and drag trends, cuttings returns and hole fill are early warnings.
Recovery: getting free
When the string is stuck, work the mechanism:
Differential sticking
- Reduce the differential — spot a lubricating or freeing pill and, where feasible, reduce mud weight to cut overbalance.
- Work the pipe within limits — apply torque and controlled over-pull to break the seal.
- Time matters — the longer the pipe sits, the deeper it sets; act promptly.
Pack-off / mechanical
- Restore circulation carefully — control pump pressure to avoid breaking down the formation or worsening the pack.
- Break circulation slowly, then work and rotate to clear solids.
- Do not simply over-pull, which can pack it tighter.
Geometry / keyseat
- Work down through the tight spot and ream the keyseat rather than pulling harder into it.
Jarring and impact
If working the pipe fails, drilling jars deliver a strong impact — up or down — to shock the string free. Jars are most effective for mechanical sticking and should be fired within their design load window. Related downhole tools such as accelerators intensify and protect the string during jarring.
When recovery becomes a fishing job
If jarring and working fail, the operation escalates: you may back off at a safety joint or free point and recover the string above the stuck point, leaving the remainder as a fish.
